What 91 brands taught us
Across three categories (observability, outbound sales, and AI coding tools), we analyzed how 10 AI models recommend 91 B2B brands. Three findings define the landscape.
The first: concentration is extreme. The top brand in each category captures 55 to 78 percent of AI visibility. The median sits at 8 to 10 percent. AI search is winner-take-most in a way even Google search at its most concentrated never was.
The second: training data creates durable advantages. Brands with strong web presence before 2024 are embedded in model training data that persists across model generations. Newer brands are visible only through real-time web search, which limits them to a subset of AI surfaces. This structural advantage is analogous to the domain-authority advantage in early SEO, but even harder to overcome.
The third: content quality determines citation patterns. AI models cite sources they consider authoritative. The brands whose content gets cited shape what AI says about the entire category. ZoomInfo's blog has more citations than Wikipedia for outbound sales. Augment Code's documentation has more citations than any publication for coding tools. Citation dominance is the new link building.
What's different from SEO
Traditional SEO had clear mechanics. Keywords, backlinks, page structure, site speed. You could audit your site, identify gaps, and implement specific optimizations with measurable results.
